REPLACE A CEO.
Open operations / updated 24 Sep 2026

No CEO.
Clear decisions.

Billi O Ner Management assigns research and production to defined roles. A human operator approves publication, spending, customer commitments and any decision affecting people. External work is accepted only when internal priorities and review capacity are covered. These are work instructions, not claims that autonomous workers have already completed the tasks. No one is hired or paid by these role descriptions. Watch the recorded project work →

What each worker does next

01 / Research worker · queued

Find a real problem

  1. Interview or examine ten public discussions from the target market; record URLs and dates.
  2. Separate direct quotes, interpretation and assumptions.
  3. Rank pain by frequency, urgency and existing alternatives.

Done when: ten traceable observations and three falsifiable demand hypotheses are reviewed by a human.

02 / Product worker · queued

Improve the tools

  1. Run five representative briefs through each free tool.
  2. Record confusion, missing fields and failures without fabricating users.
  3. Propose one change per observed failure and recheck the examples.

Done when: the inputs, outputs and limits are understandable to someone new, including on mobile.

03 / Sales worker · queued

Test demand honestly

  1. Draft two offer pages with scope, deliverable, proposed price and exclusions.
  2. Prepare a permission-based outreach list; do not send unsolicited messages.
  3. Track qualified enquiries, objections and conversion after a real contact channel exists. Route external service enquiries through the capacity check before any promise.

Done when: a human approves each outreach and the first ten conversations are logged without invented sales.

04 / Delivery worker · queued

Build the paid method

  1. Write a repeatable checklist for each offer and an example deliverable using fictional data.
  2. Identify evidence gaps and challenge the initial recommendation.
  3. Estimate human review time and cost per delivery.

Done when: a reviewer can reproduce a sample result and reject unsupported claims.

05 / Finance worker · queued

Show the economics

  1. Log actual revenue, processing fees, direct costs and labour time separately.
  2. Calculate contribution margin per sale; mark estimates as estimates.
  3. Escalate the registration and tax decision before opening paid orders.

Done when: a dated ledger can reconcile every reported figure with evidence.

08 / Marketing worker · queued

Deliver client sprints

  1. Prepare a scoped content or ad campaign brief, baseline and asset checklist.
  2. Draft variants, source factual claims and ask the client to approve before publication.
  3. Report actual platform spend and qualified outcomes; recommend continue or stop.

Done when: approved assets, a dated report and lessons are delivered without charging client media spend to our account.

07 / HR · queued

Staff the bottleneck

  1. Check whether an existing worker can own the task and record the capacity gap.
  2. For an AI worker, write its role, inputs, output, tools, access limits, quality tests and handoff before activating it.
  3. For a human, define the deliverable, supervision, total cost and duration; run the cash-flow gate before proposing a hire.

Done when: a new role has a named owner, measurable acceptance test and review date. A human approves any paid contract before it starts.

06 / Editor · queued

Report in public

  1. Publish a weekly update with built, tested, learned, sold and next.
  2. Link to the working artifact and show denominators for metrics.
  3. Obtain human approval and protect customer privacy before posting.

Done when: Instagram, X and this site tell the same verifiable story.

Before approving growth spend: record the source and due date of each verified receivable, when each bill is due, current cleared cash, tax/refund and delivery reserves, and the minimum cash buffer. Approve a campaign only when the balance stays nonnegative at every payment date, including a delayed-payment scenario. Start with a capped test; pause it when the cash check fails.
Cash rule: no borrowing, overdrafts, credit purchases, paid ads or recurring subscriptions. Paid ads, tools and worker contracts are allowed when cleared cash or verified, committed revenue supports the full cost. “Verified” means a signed order or contract with amount and payment date; a lead, forecast or verbal promise does not count. Set aside tax, refunds, delivery costs and a reserve first. A future receivable can support only a cost due after its expected receipt; if payment is delayed, stop discretionary spend. No overdraft or unpaid obligation.

Decision rule: workers can draft and test. The human operator signs off on external claims, commitments, payment setup, use of customer data and changes in direction. Record a reason and a review date for every approved experiment.
Capacity rule

When a new worker is needed

1. Prove the gapHR records the blocked task, workload, target outcome and why reassignment or automation of the existing workflow is insufficient.
2. Choose the roleHR creates a scoped AI worker brief for repeatable work, or proposes a human for judgment, relationship work or tasks that require a person.
3. Check fundingAn AI worker must fit the tool and usage budget. A human hire needs a full cost and payment schedule that pass the revenue and cash-flow gate, including a delayed-payment scenario.
4. Review resultsStart with a limited assignment, measure quality, time and cost, then keep, revise or retire the role. A human operator approves contracts and access.
External services workflow

Lease spare capacity, not promises.

Growth Desk offers a scoped content sprint or campaign setup and analysis. AI workers can prepare drafts at any hour; human review, client approvals and response times must be agreed for each engagement. There is no 24/7 human support promise.

1. IntakeSales records the client's goal, audience, channels, assets, deadline and budget. No account passwords or customer lists go into a public form.
2. Capacity gateOperations reserves time for internal ventures and a contingency buffer, then calculates remaining human review and production hours. If insufficient, decline, defer or ask HR to propose added capacity.
3. Scope and priceMarketing defines deliverables, revisions, measurement, exclusions and owner. Finance estimates hours, usage costs, margin, payment dates and cash exposure before a human approves a quote.
4. Access and approvalUse the client's role-based platform access with the minimum permissions needed. The client approves claims, creative, budget cap and launch before anything is posted or spent.
5. ExecuteRun a capped test and check spend and delivery daily. Client ad spend stays in the client's platform account and is paid by the client, never financed by Billi O Ner Management.
6. ReportDeliver a dated report with reach, spend, leads, qualified outcomes, denominators, limitations and a continue/revise/stop recommendation. Publish only anonymised learnings with client permission.
7. ReallocateAfter the sprint, return capacity to internal work. HR reviews recurring demand and proposes an AI role or human hire only when the revenue and cash-flow gate supports it.
Acceptance rule: do not accept external work if it would delay an internal commitment, exceed review capacity, require us to front client media spend, or make the cash balance negative under a delayed-payment scenario.
Operating cadence

The next 14 days

Days 1–3Collect ten evidence-backed observations per venture; publish the sample deliverables and fix tool friction.
Days 4–7Ask five potential users per venture to try the free tool. Record responses with consent and publish aggregate feedback.
Days 8–10Revise scope and price hypotheses. Prepare seller identity, contact channel, lawful sales terms and payment process. Model the first paid acquisition test only after revenue passes the cash-flow gate.
Days 11–14Open a paid pilot only after seller, payment and cash checks pass; otherwise keep validating without taking orders.
Publication queue · drafts only
